    not sure if it's what you want to do with the shirt but cut off the extra length at the bottom, save the fabric for something else.
    cut up the seam to the armpit then cut horisontally to make strips, tie the strips tight to your body, form fitted t-shirt.

    Get one of your shirts that fits well. Use it as a pattern of sorts to figure out how big the shirts needs to be. Lay your shirt over the XXL shirt and trace the seams. Add an extra inch on all sides for seam allowance. Cut off the excess fabric. Turn the shirt inside out and stitch up the sides. In theory, you could do the same thing with the sleeves I suppose, but horizontally instead of vertically.
